Finding a sourcing agent in China is easy, a quick search turns up hundreds of options: individuals, agencies, trading companies, and factory representatives, all claiming the best prices and the smoothest process.
The difference between a good sourcing agent and a bad one isn’t always obvious upfront. It shows up in your third order, not your first. Here are seven questions that help you find out early.
1. Are you based in China, or do you manage remotely?
This is the most fundamental question. A sourcing agent who isn’t physically in China can’t visit factories, can’t walk the market, and can’t respond to problems on the ground. They’re managing your orders remotely using the same tools you have. A genuine on-the-ground agent is at the factory when needed, not just on a Zoom call.
2. How do you make money?
Transparency here is one of the clearest signals in any vendor due-diligence framework, it is a core part of learning how to choose a China sourcing agent you can actually trust. There are two models: commission-based (the agent takes a percentage of your order value) and service-fee-based (you pay a fixed or quoted fee for each service). Both are legitimate, but you need to know which one you’re dealing with. Commission-only agents may have an incentive to push higher-priced suppliers. Transparent agents will explain their fee structure without hesitation.
3. Do you have relationships with the factories, or do you find them fresh for each order?
Established supplier relationships are worth more than you might think. An agent with existing contacts at a factory can negotiate better pricing, get priority production slots, and escalate problems with real leverage. An agent sourcing fresh contacts for each order is starting from scratch every time.
4. Who handles quality inspection, you or a third party?
Quality inspection is a critical control point. If your agent also does the inspection, you’re relying on one person to check their own work. Ideally, quality inspection is either conducted independently or by a separate team with no conflict of interest. Ask how inspection reports are formatted and whether you receive photos and written documentation.
5. What happens when there’s a problem with an order?
This question reveals more than any other. A confident, experienced agent will walk you through exactly how they handle defects, delays, and supplier disputes, because they’ve dealt with them before. A vague or defensive answer is a red flag. Ask for a specific example of a problem they resolved for a client.
6. Can you handle logistics, or do I need to arrange my own freight?
Full-service sourcing agents handle the entire chain: sourcing, inspection, consolidation at a local warehouse, and handoff to a freight forwarder or direct shipping. Some agents only handle the sourcing side and leave logistics to you. Know what’s included, and what isn’t, before you commit.
7. Do you work with businesses at my order volume?
Some agents specialize in high-volume importers and won’t take your business seriously if you’re ordering a single container. Others focus on smaller buyers and struggle to negotiate well at scale. Be upfront about your order size and ask whether they work with similar clients. References or case examples are a reasonable ask.
